VRF Compressor Replacement

Before anyone quotes you a compressor, two questions need answering: is it really the compressor, and what killed it?

Getting either wrong is how buildings pay for this twice.

First Question

Is it actually the compressor?

Compressor fault codes do not only mean failed compressors. The same codes are raised by inverter faults, power module failures, supply voltage problems and wiring issues — all of which cost dramatically less to put right.

A start failure in particular is frequently not the compressor at all. Insufficient voltage at start, a converter or inverter fault, or a wiring problem between the drive and the compressor will all prevent it starting.

Establishing this takes electrical testing — winding resistance, insulation, ground fault checks — and it is worth insisting on before anyone orders a compressor.

If you have been quoted a compressor

It is a reasonable moment to get a second opinion, and we are happy to be it. Three questions worth putting to whoever quoted:

  • ?What were the winding resistance and insulation readings?
  • ?Was the inverter tested independently of the compressor?
  • ?What caused the failure, and is that condition still present?

If those cannot be answered, the diagnosis has not been completed — whatever the quote says.

Second Question

What killed it?

Compressors are rarely killed by compressor problems. They are worn out by conditions elsewhere in the system — and if those conditions are still present, the replacement is working under exactly the same load from the day it is fitted.

Running undercharged. Refrigerant carries oil around the circuit and cools the compressor — losing it means running hot and under-lubricated.

Outdoor fan failure. Without heat rejection, head pressure climbs and the compressor works against it every cycle.

Mitsubishi 1302

Sustained high pressure. Repeated protection trips that were reset rather than diagnosed.

LG 150

Liquid refrigerant returning to the compressor. Compressors compress vapour; liquid causes mechanical damage.

Mitsubishi 1500

Overcharge, usually from repeated top-ups, raising operating pressure continuously.

LG 35

Sustained low side pressure. Whether the cause is a leak or a failed expansion valve, the compressor runs hot and under-lubricated throughout.

Every one of those is cheaper than the compressor it threatens. That is why the fault history matters — a compressor failure with a year of untreated pressure or refrigerant codes behind it tells you exactly what to correct alongside the replacement.

What the job actually involves

Compressor replacement is not a part swap. This is the full scope, and it is worth comparing against any quote you receive.

    Confirm the compressor is actually the fault

    Winding resistance and insulation testing, ground fault checks, and verifying the inverter is not the real problem. Compressors get condemned that were never faulty.

    Establish what caused it

    Charge, coil condition, fan operation, supply voltage, fault history. Without this the replacement inherits the same conditions.

    Recover the refrigerant

    Properly recovered rather than vented, and recorded.

    Assess contamination

    An electrical failure can push debris and acid through the circuit. Whether cleanup is needed changes the scope materially.

    Clean the system where required

    Flushing, filter driers, and in bad cases repeated changes. Skipping this is how a replacement compressor fails the same way.

    Fit the replacement

    A heavy component, often in a rooftop or constrained plant location, with the access arrangements that implies.

    Pressure test and evacuate

    Nitrogen pressure test, then evacuation to specification with a recorded vacuum decay hold.

    Recharge by weight and commission

    Charge calculated for the actual system, then operation verified and readings recorded.

Compressor, or whole system?

A fair question at this cost, and the honest answer is that it depends on things we would need to see. Broadly:

Replacing the compressor usually makes sense when

  • The rest of the system is in good condition
  • The cause was identifiable and repairable
  • Indoor units and pipework have useful life left
  • Parts are available for the generation you have

Replacement is worth considering when

  • Multiple components are near end of life
  • The circuit is heavily contaminated
  • Parts availability is becoming difficult
  • The system never suited the building's actual load

Why does the cause of a compressor failure matter if it needs replacing anyway?

Because the replacement inherits the same system. If an unrepaired leak, a failed fan or a fouled coil killed the original, those conditions are still present and will work on the new compressor exactly as they did the old one.

Should I replace the compressor or the whole VRF system?

Frequently, yes. Compressors are rarely killed suddenly — they are worn out by being run outside their design envelope repeatedly. Most failures we attend had cheaper warnings attached to them, often for months beforehand, that were reset rather than properly investigated.
